a standard 4DX engagement include eight one-hour 4DX Coaching Sessions. However if delivered effectively, the client will likely extend the coaching relationship for several months or years.

What is one of the most common misconceptions about consultant impact and why?

The misconception is that greatest impact comes during 3 day CM session. But you can have an equal or greater impact through your follow-on coaching. This is primarily because although they have learned a lot to that point, they haven't implemented anything yet and they have a ton of things to do in the midst of the whirlwind. (only so much you can learn about swimming without getting wet.)

- 4DX Coach (this is the consultant's primary focus so they develop the capable internal resource)

- Champion- coach on the perf of the 4DX coach, sustaining high perf, when/how to recognize top perf, planning high level WIGs for the next year; good practice to get champion on teh Coaching Session call every 4 to 6 wks

- periodically mid-level and front line teams- BPs for driving and sustain perf, advanced teaching topics, renergizing and motivating

- Sr. Exec Teams- at times may be asked to coach an entire Sr. Exec Team to include auditing sr. level WIG sessions to ensure BPs, holding sr. leaders accountable, when/how to recognize top perf, planning high level WIGs for next year.

What is FC trying to do regarding the quality of the one hour coaching calls?

Elevate their quality. Clients are paying $700 - $800/hr for these and its unacceptable for a consultant to take these calls while driving or in distracting envt like airport between planes. The envt should be quiet and controlled, consultant should have their computer open and on for notetaking, etc.




You are looking to keep the 4DX coach one step ahead of the CMs.

Through what mediums can coaching be delivered?

1. Face-to-face: seldom, but may have opportunity if its a local client but does chew up time logistically. If they want this, schedule no less than 2 hrs per session for max value


2. Teleconference- this is the normal practice; usually one hour; establish the date/time/ conf call # for these during Launch Meeting


3. Webinar- FC has licenses for web comm tool such as GoToWebinar; using webinar is a BP in that you can utilize slides, can type actions on the screen for all to see, can show my4dx.com results from coach as you proceed, coach can display other internal reports and docs, etc.


4. Live Telecast- these are rare and typically for large audiences (must be coordinated with RPL so FC IP is protected and client's expectations are set.

What is a BP for ensuring Coaching Sessions occur?

Place them on the calendar within 24 hours of completing the Launch Meeting.

What are the five big blocks of a 4DX Coaching Session?

1. Review last week's commitments- (both for consultant and coach- coach should have 1 - 2 items of commitment per week for which they are accountable to the consultant)


2. Update open items from last week- primary tool is the 4DX Recap Email


3. Discussion questions and challenges for this week- primarily on what is important to the coach, not the consultant as this is the coach's session.


4. Explore one training topic- when time permits. Always have one on the ready, ideally with supporting slides; its not effective to think up one on the spot.


5. Make commitments and plans for next week- always complete the session with at least 1 commitment for the 4DX Coach.

What is an important post-coaching session driver to success of 4DX Coaching and what benefits does it provide?

Creating a Coaching Session Review.


- provides a clear record of all items and recs discussed (for accountability and substantiation if value or eff of sessions is ever questioned)


- reinforces consistency and accountability for both coach and consultant


- sustains connection between consultant and champion(s) (and other FC parties)

How do you track 4DX Coaching sessions and submit for payroll and billing?

There is a blank ss entitled 4DX Coaching Session Tracker in our 4DX Consulting Materials. it should be updated weekly by consultant following coaching sessions with date of session, attendees, topics discussed and length of sessions. All these are required for invoicing cleint and submitting work for payroll.

How does the 4DX Coaching Session Tracker submission process work?

after completing 8 cumulative hrs of 4DX coaching, consultant should:

- complete and verify the log

- ensure you have a Recap for each session

- submit the Tracker to the Client Coordinator

- CC will book an entry into Event Manager

- Your "Coaching Day" will be included in your next payroll and the client will be billed

The primary focus of the first pre-Launch Review Coaching Session should be to assist and guide the Coach to do what?

1. Complete the 4DX Master Calendar- in th4DX C&C Guide; coach obtains from CMs the date, time, location of their WIG Session/Huddle; this is a key tool for the Champion


2. Complete the pre-flight reviews- using C&C Guide guidelines, Coach should have a pre-flight check with each CM pre-Launch Meeting. Coach should attend as many Launch Meetings as possible.


3. Track launch status- using Launch Status Report (copy of this ss is in consultant materials), coach should be able to verify that 3 Reqts of launch have been completed. they use this because my4dx.com likely not yet loaded. Once launch is complete, they switch to my4dx.com


4. Complete loading my4dx.com- should be complete prior to Launch Review.



The focus of Coaching sessions related to Completing Launch Review should be to assist and guide the Coach to do what?

- Review the Launch Status with the Champion- using the launch status report; consultant should prep the coach for this meeting by emphasizing: all 3 reqts are essential for successful launch and results won't happen without successful launch; Champion should meet with any CMs who haven't completed the 3 Reqts and add emphasis and acct'ty to their completion prior to Launch Review; champion should be prep'ed to recognize top perf.


- Prepare for the Launch Review (coach should have scheduled the launch review, reviewed the Launch Status Report for completion, reviewed each scoreboard using checklist, prep'd CMs to understand what will be reviewed and to be ready for Launch Review at time x on that day


- conduct Launch Review (coach should be primary coordinator walking with consultant and champion to each CM, and keeping detailed notes on the coaching points I offer)


- Follow-up after launch review- (coach shoudl ensure all Punch List items are completed and that all CMs have had a successful launch.)


- Award Bronze medals- for successful launch of 4 disciplines. (criteria in C&C guide.)

first step is to select the teams and timeframes, usually selecting All Teams and 4 Weeks (elims erros with shorter timeframes and excludes poor early week rampup results.)

6. consolidate all observations and hold a discussion with the leader.




typical coach performs this level of analysis on 1 - 3 leaders each week and schedules meetings with them for review.

How should the coach use the Team Status Report with the Champion?

Coach should print the TSR at least every two weeks and review with the Champion, along with results of all discussions.

What practices in addition to the Team Status Report enable the coach to complete the primary reqts for stage 3?

- collecting and publishing success stories (1 - 2 each month showing success in leads or lags, team engagement, morale, or customer reaction.


- publishing weekly or bi-weekly weekly status report


- coach/counseling resistors or low performers


- preparing for the 1st champion's summit


- Award silver medals- typically for 12 conseq weeks of meeting or exceeding a lead measure

Describe the consultant's coaching focus during Stage 4- Optimizing

Focus is almost exclusively on Achieving Results and sustaining momentum. Continue review of the TSR and regular status updates to the champion. Continued practice of Champion's Summits is essential.




Consultant will need to be prepared to coach through one particular issue when the need arises: The changing of lead measures (extensive suggestions in Q10 of FAQs.)

When responding to a team that wants a new Lead Measure, the consultant should emphasize what important questions to the leader?

1. Has the team performed at or above the Lead Measure for at least 12 weeks?


2. Is the scorekeeping accurate?


3. Has the Lag Measure moved?


4. If yes, has it moved enough?


5. Have you answered the big question: Will the performance of the team remain at or near the current level if I remove it from the scoreboard?

Focus is almost entirely on Achieving Results and sustaining momentum. In addition to TSR review and regular updates to the champion, the continued practice of champion's summits is essential. Also, there should be awarding of Gold medals for the team for WIG achievement.
